Work with your 3PL to forecast your Q4 volume by lane and lock in guaranteed capacity agreements — not just estimates. Your 3PL's aggregate volume across clients gives you leverage you don't have alone.
Audit Your Inventory Position
Run a SKU-level analysis: Which products spike 2x-5x during Q4? Order those now — lead times stretch from 4 weeks to 12+ weeks as peak approaches. Pre-position safety stock at your 3PL by September so you're not air-freighting emergency inventory in November at 3x the cost.
Validate Your Tech Stack
Test your order management integrations under peak load. Can your Shopify→3PL connection handle 10x normal order volume without latency? Does your inventory sync in real-time across channels? A 30-minute delay in order sync during Cyber Monday can mean thousands of oversold units.
Confirm Staffing and Ops Scalability
Your 3PL needs to confirm their seasonal staffing plan by Q3. Ask: How many temp workers do they hire? What's their training timeline? What's their surge capacity as a percentage of baseline? The best 3PLs run on 2.5-3x of normal throughput during peak — make sure yours can handle your growth on top of that.
Prepare Your Returns Infrastructure
January returns volume is typically 2-3x normal.
